IRVINE, CAJune 8, 2026EON Reality, together with EON AI Ventures, today introduced the Intelligence Flywheel, a closed-loop AI operating model that captures the hands-on competence of expert workers and compounds it into a proprietary, customer-owned asset — positioning the company as the intelligence layer for the emerging era of Physical AI. The approach is detailed in a new white paper, From Bits to Atoms: The Intelligence Flywheel and the Rise of Physical AI.

As artificial intelligence moves beyond the screen — from generating text and images to reasoning, planning, and acting in the real world — the binding constraint shifts from algorithms to competence: the tacit, physical-world know-how that lives in expert workers and exists in no public dataset. The Intelligence Flywheel is engineered to capture exactly this, and to compound it with every cycle.

The Crisis We Solve

Signal Value
Share of enterprise value now intangible (know-how, process, IP) ~92% in 2025, up from ~17% in 1975
Employers citing the skills gap as the #1 barrier to transformation 63% (WEF Future of Jobs 2025)
Core workforce skills that change or expire by 2030 ~39%; 59 of 100 workers need reskilling
Corporate LMS market vs. the operations opportunity it gates ~$15B vs. ~$100B+ per year

THE WHY: AI Is Crossing From Bits to Atoms

Computing followed this path once before. When the personal computer arrived, it manipulated representations of the world — spreadsheets and documents. Over four decades, the locus of value migrated from shuffling bits to controlling atoms: robotics, embedded systems, the software-defined car and grid. AI is repeating that trajectory, only faster. Today’s headline AI lives on the screen; the frontier is the physical world, where roughly half of global GDP is produced.

The bridge across that gap is competence. As the philosopher Michael Polanyi observed, “we know more than we can tell” — the most valuable expertise is tacit, and the gap between the written procedure and what a master operator actually does is precisely the knowledge that no manual records and no model can scrape. That gap is the asset. It is also disappearing: across heavy industry, a retiring generation is taking its expertise with it — the so-called Great Crew Change — even as employers name the skills gap the leading obstacle to transformation.

The Challenge

  • Knowledge bottleneck. Retiring experts hold vast, undocumented know-how that is difficult to transfer.
  • Completion is not competence. Traditional learning systems track whether content was viewed, not whether work can be done.
  • Hardware cost and friction. Incumbent approaches depend on costly headsets that, in practice, publish static PDFs to a visor.
  • One-directional tools. Most systems run knowledge one way and never capture what actually happens in the field — so they cannot compound.

THE WHAT: The Intelligence Flywheel

The Intelligence Flywheel is a closed loop of four motions, each a product, that runs in both directions — bits to atoms, and atoms back to bits:

  • Encode — Genesis. AI-authored digital twins and step-by-step procedures: the gold standard of how the work should be done, built fast.
  • Deploy — Field IQ. Live guidance delivered to the worker in the field, on glasses or screen, where knowledge becomes competent action.
  • Capture — Assess IQ. Ambient capture of what actually happened — measuring the delta between the gold standard and reality.
  • Compound. Every captured delta feeds back into the twin and the procedures, so the next worker starts sharper than the last.

The loop is orchestrated by EON Conductor and gated by EON Verdict, which adversarially verifies content before it is trusted — the precondition for running the wheel on safety-critical work. The result is not a product list but a single, self-reinforcing system in which the advantage widens with every turn.

Why EON Wins: Four Compounding Moats

  • Creation. 36 years of XR and simulation depth plus an AI-native world-manipulation layer — a capability that cannot be fast-followed.
  • Data. The delta is proprietary, unscrapeable, and owned by the customer. Where foundation models absorb enterprise knowledge into a shared model, EON keeps competence as the customer’s own on-balance-sheet asset.
  • Deployment. Ambient capture on commodity cameras and glasses already on site — no capital-expenditure wall.
  • Lock-in. Via the xAPI standard, EON becomes the audit-grade system of record for verified competence, with switching cost that grows the longer the loop runs.

THE OPPORTUNITY

The model is anchored in real enterprise demand. A single industrial major represents roughly $25–$60 million in annual recurring revenue across authoring and field operations; a concentrated list of one hundred target accounts represents a multi-billion-dollar opportunity; and the fully addressable operations layer across heavy industry exceeds $100 billion per year. A useful frame: $1 billion in recurring revenue is roughly forty accounts. Beyond it sits an uncapped second market — the same captured competence, sold as training data for the robots of the Physical AI era.

“AI is crossing from bits to atoms, just as computing did before it. The bridge is competence — the know-how that has always lived in our best people and never on the balance sheet. The Intelligence Flywheel captures that competence, verifies it, and compounds it. While others automate the screen, EON is building the intelligence layer for the physical world — for people first, and machines next,” said Dan Lejerskar, Chairman, EON Reality.

“Enterprises do not lack ambition for AI; they lack a way to turn it into safe, reliable action in the field. The flywheel closes that gap, and it does so on the hardware our customers already have,” stated Mats Johansson, President, EON AI Ventures.
